We help each other succeed professionally, and we help each other make life work across both work and private life.<\/p>\n<p>But our need for leadership is not constant.<\/p>\n<p>Sometimes we need sharp professional sparring on a critical decision.<br \/>\nOther times we need help understanding our position within a larger context.<br \/>\nAnd sometimes we simply need someone to listen \u2013 without trying to fix anything.<\/p>\n<p>The problem is that we lack the language for it.<\/p>\n<p>We rarely have a precise vocabulary for:<\/p>\n<ul>\n<li>What we actually need.<\/li>\n<li>How to ask for it.<\/li>\n<li>How to read and offer the kind of leadership a situation calls for.<\/li>\n<\/ul>\n<p>This is where leadership roles can function as a method.<\/p>\n<h3 class=\"fusion-responsive-typography-calculated\" style=\"--fontsize: 25; line-height: 1;\" data-fontsize=\"25\" data-lineheight=\"25px\">From formal leadership to shared leadership capacity<\/h3>\n<p>The six leadership roles I work with emerged at <a href=\"https:\/\/brianfrandsen.com\/en\/three-principles-that-set-your-organization-free\/\">Danish Design Center during an organizational transformation<\/a> where all formal leadership roles disappeared.<\/p>\n<p>The need for leadership did not disappear.<br \/>\nOn the contrary, it became more visible.<\/p>\n<p>When no one held the title, it became necessary to ask:<br \/>\nHow do we step in for one another?<\/p>\n<p>The roles were co-created as a shared language for the \u201ceveryday leadership\u201d that was already taking place \u2013 but lacked concepts.<\/p>\n<p>They are not universal truths.<br \/>\nThey are archetypal positions we can step into.<\/p>\n<p>And that is precisely the point:<br \/>\nThey are not something you are.<br \/>\nThey are something you take on.<\/p>\n<\/div><div class=\"fusion-separator fusion-full-width-sep\" style=\"align-self: center;margin-left: auto;margin-right: work with the roles in practice<\/span><\/h3>\n<p>Recently, I worked with the roles during a team development day.<\/p>\n<p>The method was simple \u2013 yet effective.<\/p>\n<h4 class=\"fusion-responsive-typography-calculated\" style=\"--fontsize: 18; line-height: 1; --minfontsize: 18;\" data-fontsize=\"18\" data-lineheight=\"18px\">1. Individual reflection<\/h4>\n<p>After a brief introduction to the roles, everyone was asked to reflect:<\/p>\n<p><em>Which roles come most naturally to me when colleagues seek my support?<\/em><\/p>\n<p>Each participant received stickers representing the roles and placed them on their chest to indicate the ones they identified with most.<\/p>\n<p>The point is not to fix identity.<br \/>\nThe point is to create awareness.<\/p>\n<h4 class=\"fusion-responsive-typography-calculated\" style=\"--fontsize: 18; line-height: 1; --minfontsize: 18;\" data-fontsize=\"18\" data-lineheight=\"18px\">2. Making culture visible<\/h4>\n<p>Looking around the room, it quickly becomes clear:<\/p>\n<ul>\n<li>Are many of us leaning toward the same type?<\/li>\n<li>Are certain roles missing?<\/li>\n<li>Are there roles no one steps into?<\/li>\n<\/ul>\n<p>This is not a normative exercise.<br \/>\nBut it can open a conversation about feedback culture, conflict management, and collaboration patterns.<\/p>\n<h4 class=\"fusion-responsive-typography-calculated\" style=\"--fontsize: 18; line-height: 1; --minfontsize: 18;\" data-fontsize=\"18\" data-lineheight=\"18px\">3. Activating the roles in practice<\/h4>\n<p>From here, the work becomes operational:<\/p>\n<ul>\n<li>Identify your current need.<\/li>\n<li>Find a colleague who has that role visibly represented.<\/li>\n<li>Ask directly: \u201cCan you support me in the role of \u2026?\u201d<\/li>\n<\/ul>\n<p>Alternatively, the exercise can be more reflective:<\/p>\n<ul>\n<li>Which roles do I most often seek?<\/li>\n<li>Which do I rarely seek?<\/li>\n<li>Are there needs I don\u2019t consider legitimate to ask for?<\/li>\n<\/ul>\n<p>This often leads to interesting insights.<\/p>\n<p>Some discover that they always seek the same type of sparring, even though their needs vary.<br \/>\nOthers realize they have needs they have never dared to articulate.<br \/>\nAnd some become aware that they offer the same kind of help again and again \u2013 regardless of what the situation actually calls for.<\/p>\n<\/div><div class=\"fusion-separator fusion-full-width-sep\" style=\"align-self: center;margin-left: auto;margin-right: auto;margin-bottom:20px;width:100%;\"><div class=\"fusion-separator-border sep-single\" style=\"--awb-height:20px;--awb-amount:20px;border-color:var(--awb-color8);border-top-width:1px;\"><\/div><\/div><\/div><\/div><div class=\"fusion-layout-column fusion_builder_column fusion-builder-column-3 fusion_builder_column_1_1 1_1 fusion-flex-column\" style=\"--awb-bg-blend:overlay;--awb-bg-size:cover;--awb-width-large:100%;--awb-margin-top-large:0px;--awb-spacing-right-large:0px;--awb-margin-bottom-large:0px;--awb-spacing-left-large:1.92%;--awb-width-medium:100%;--awb-spacing-right-medium:1.92%;--awb-spacing-left-medium:1.92%;--awb-width-small:100%;--awb-order-small:4;--awb-spacing-right-small:1.92%;--awb-spacing-left-small:1.92%;\"><div class=\"fusion-column-wrapper fusion-flex-justify-content-flex-start fusion-content-layout-column\"><div class=\"fusion-text fusion-text-3\"><h3><span style=\"background-color: rgba(0, 0, 0, 0);\">What happens when the language changes<\/span><\/h3>\n<p>When the roles are given space within an organization, three things typically happen:<\/p>\n<ol>\n<li>It becomes easier to ask for help.<\/li>\n<li>It becomes easier to say yes \u2013 or no \u2013 to a role.<\/li>\n<li>Leadership becomes distributed rather than centralized.<\/li>\n<\/ol>\n<p>People begin to say:<\/p>\n<p><em>\u201cI don\u2019t need direction right now. I need a \u2018Breathing Space.\u2019\u201d<\/em><\/p>\n<p><em>\u201cI don\u2019t need critique.
